    • Challenge with scaling orgs is what used to work start failing quietly
      • new engineer doesn’t really know how their stuff fits that big picture

    • Try to learn from other companies growing pains
    • Take comfort in that all other company had problems too.
      • We talked to our investors who invested in other companies for sanity check and discovered that every company is special in its own special way
  • Challenge we faced at scale
    • launch fast and iterate quickly
    • different sub-teams need different engineering tradeoffs
    • our most valuable asset: people’s trust. Years to build seconds to lose if data is ever lost
  • The more users the more complicated your world becomes
    • more at stake
    • a problem that affects just 0.1% is still 25k when you have 25M
    • when the code has lots of moving parts it’s harder to add people, harder to add features. Performance optimization adds complexity to the code
  • It’s not easy being lean
    • split testing & optimization is great, but you quickly run out of low hanging fruit
      • early wins with shared folder & referral flos
      • but it’s not a substitute for a great product
    • Analytics that scales with you is hard and needs dedicated engineering
    • Most needle moving factors are new features
  • Build the right things and build things right
    • but if you have to choose: build the right thing
  • Some design principles
    • everything should “just work”
    • don’t make users think
    • Usability, speed, reliability requires
    • don’t launch anything half-assed
      • it really going to violate the hard built trust
  • It’s your job to figure out what to build, not your customers
    • Activating & retaining the users takes a lot of work
  • How do we decide what to build
    • Big problems hidden in plain sight
      • For most people technolgy fails the ‘minority report’ test
        • ie: in the future Tome Cruise will not be carrying around USB drives
      • Look for unsolved problems
      • We ask ourselves how is this going to work in the future and that’s how we decide what to build
  • Wrapping up
    • Building something that people love and use is rewarding. it’s worth the pain
    • A bigger audience means we can solve big problems for lots of people

    • by observing the founder, who still works at intuit, they took his instinctual actions, what he does naturally and tried to make it a process

Don’t spend ad money unless you don’t know what you’re doing.

To recap, recently I criticized a couple of slides from Mary Meeker’s presentation.
In short: I don’t think the $50 billion dollar ad spending opportunity exists as stated in her presentation.

Different rules apply for different media.
In a recent article Joel Comm the author of KaChing talks about how he ran the same ad on TV & on youtube.

The 2 takeaway points from the articles:

  1. tv ads don’t convert not even close as online ads. (it’s also very hard to cross media)
  2. The ad ran on youtube for free and generated 753 conversions, almost 7x as much as the $10,000 tv ad.

From the article:
The tv ad appeared 230 times on such top-rated shows as The Daily Show, The Colbert Report, Fast Money, Man vs. Food, Mad Men, and Wall Street Journal Report. The commercials created a total of 8.3 million impressions but led to only 112 website visits, a conversion rate of less than 0.001 , and 40 form filled.
Cost $10,000

The YouTube video received 5,000 views. That led to 1,375 visits to KaChing’s website. That’s a conversion rate of nearly 33 percent. Of those visitors, more than half — 753 people
Cost $0 (beside ad production)

My take away is this: 753 signups/$0 cost.

So can you spend $50 Billion in advertising? Sure, if you do I have a bridge you might be interested into buying.
Do you need to? Nope (Unless you don’t know what you’re doing), and people are figuring it out.

So do I think the $50 billion opportunity in ad spending will happen? It depends on how fast people catch on.
